I put my Saitek HOTAS on a couple bar stools, and the joystick is a little too low, but my desk is a little too high, and both are uncomfortable. HOTAS placement is relative to how high the seat is, so there's no way to give a definitive answer in inches or cm that'll be right for everyone. But how do I find the optimal placement of a HOTAS? I'll probably just want to make a stand myself or just find a couple cheap adjustable stools to put the controllers on, instead of buying something.

I would say so the tops of the bases are about level with the bottom of your elbow is ideal. And with hands on throttle and stick (heh), centered, you probably want your elbows in front of your shoulders a little.
